Standard FCF measures do not map cleanly onto their business models, and most analysts use sector-specific metrics instead.
Consumer Staples and Healthcare: 70% to 90%
These businesses tend to have moderate capital requirements and relatively predictable working capital dynamics. Conversion in the 70% to 90% range is typical, with wide variation depending on whether the company owns its manufacturing infrastructure or outsources it.
Capital-Intensive Industrials: 40% to 70%

Start by calculating conversion over the trailing twelve months and comparing it to the company's own three to five year history. A single-year number is less meaningful than a trend. Then benchmark against sector peers. A 60% conversion rate looks different in software than in capital-intensive manufacturing.
When conversion is declining, identify which component is responsible. Is operating cash flow falling while net income holds? That points to working capital or accruals. Is free cash flow falling while operating cash flow is stable? That points to capex, which may or may not be a concern depending on whether it is growth or maintenance.
Pair the analysis with a check on DSO and DIO trends, the accruals ratio, and revenue recognition notes in the financial statements. Together, these indicators build a picture of whether reported earnings are a reliable foundation or a structure built partly on expectations that have not yet been tested by reality.
Companies that consistently demonstrate high FCF conversion alongside earnings growth are demonstrating something rare: a business model where reported profit and actual cash generation move together.
